Mentoring for employees and managers – how to choose the best form of development? A guide for companies

Mentoring and coaching have been among the fastest-growing talent development methods for several years. More and more organisations — from corporations to scaling organisations — are looking for effective ways to support employees and managers in developing skills, increasing autonomy and building a knowledge-driven culture. It’s no surprise: one-to-one development is one of the most effective forms of learning because it combines individual needs with practical experience.

In this article we outline the two most popular paths:

collaboration with external mentors or coaches

and

building an internal mentoring program, in which mentors are company employees.

Both options have their advantages — and it’s worth deliberately choosing the one that best meets the organisation’s needs. If you’re looking for an answer to how to implement a mentoring program in your organisation, check our short checklist: https://mentiway.com/checklista-mentoringowa/__WAT_F00006_T0003__ and the guide: https://mentiway.com/skuteczny-mentoring-w-firmie-poradnik-wdrozenia-programu-mentoringowego/__WAT_F00006_T0005____WAT_F00006_T0006__

At a glance

  • The choice between mentoring and coaching depends on the objective: mentoring is the transfer of experience, coaching focuses on immediate, here-and-now goals.
  • Internal mentoring builds culture and retains knowledge within the company; external mentors provide specialist expertise, but are more costly.

  • The Mentiway platform centralizes recruitment, pair matching, session tools and monitoring, simplifying the rollout of mentoring programs and supporting an organisation’s internal development. Find out more and write to us: Contact Mentiway

What is mentoring?

Mentoring is a developmental partnership in which an experienced person (mentor) supports a mentee in their professional, developmental, or competency-related goals. It is neither training nor instruction – it is a process based on questions, reflection and the deliberate building of self-awareness.

What are the benefits of mentoring?

Mentoring brings benefits to employees, managers and the organization as a whole. It influences the development of competencies, accelerates the learning process and helps translate knowledge into day-to-day work.

Mentoring helps, among other things, with:

  • enhancing leadership skills,
  • supporting succession and knowledge transfer,
  • increasing engagement,
  • building a culture of feedback and partnership,
  • strengthening interpersonal and communication competencies.

Mentoring or coaching? Which to choose?

Mentoring and coaching are often used interchangeably, though they are two different processes.
In broad terms:

Coaching focuses on working on present goals, without the need to share expert knowledge.

Mentoring relies on the mentor’s experience – practice, perspective and the development of competencies in a professional context matter here.

Depending on the company’s needs you can choose mentoring, coaching or a combination of both methods.

Option 1: External mentors and coaches

This is the solution companies most often turn to when they need high-caliber specialists or certified coaches to work with selected groups of employees – typically managers, high potentials or specialists developing leadership competencies.

Advantages:

An external mentor or coach is a person with extensive experience, often accredited by EMCC/ICF, who is not involved in the company’s internal ties. The process is therefore characterized by:

  • high quality,
  • no conflict of interest,
  • immediate availability to work,
  • less involvement from the organization in implementation,
  • a particularly effective method for developing managers.

Drawbacks:

However, this solution has limitations. Here are a few of them:

  • higher costs (mentor/coach fees),
  • development mainly concerns the mentee – the mentor does not bring knowledge back to the organization,
  • less familiarity with the business context,
  • a limited pool of available experts for long-term collaboration.

In practice, companies more often choose external coaching, because it does not require industry-context knowledge as much as mentoring.

If you want to choose this option – at Mentiway we have a network of vetted mentors and coaches and experience running several dozen programs for thousands of participants. We are happy to help select the best specialists.

Option 2: Internal mentoring – mentors and mentees from the same company

Internal mentoring is a model in which mentors are experienced employees of the organization. This solution is ideal when a company focuses on building culture, transferring knowledge, and strengthening leadership competencies.

How does it work?

In an internal program, mentoring pairs are selected from among employees. Mentors share knowledge about the company, processes, culture, and competencies that are key to talent development.

Benefits:

This solution brings enormous value to the entire organization. Here are a few examples:

  • development occurs on both sides — mentors and mentees both benefit,
  • knowledge remains within the company and supports succession,
  • relationships between departments are built,
  • a culture of knowledge sharing is strengthened,
  • the program becomes a tool for employer branding and talent retention.

Disadvantages:

Internal mentoring, while very valuable, requires proper planning. Its disadvantages are:

  • mentors may not have prior experience,
  • may not always know how to run the process,
  • matching mentoring pairs can be a challenge,
  • it is necessary to ensure the relationship is free of reporting dependencies,
  • mentors must find time for regular sessions.

And this is precisely where Mentiway’s advantage lies.

How does Mentiway support internal mentoring?

The platform eliminates almost all difficulties that typically arise in mentoring programs.

  1. Knowledge base and tools – guide the mentor and mentee through the entire process, even if the mentor is inexperienced.
  2. Advanced pairing algorithms – matching effectiveness at the level of over 95% participant satisfaction.
  3. Automatic process support – preparation forms, agendas, mentoring techniques, progress monitoring.
  4. The experience of the Mentiway team – we have run several dozen programs for several thousand participants.

If you want to organize internal mentoring – we can run the entire process with you: from concept, through mentor recruitment, to evaluation of results.

Summary – what to choose?

There is no single “best” solution. Much depends on the organization’s goals and capabilities.

External mentors/coaches are great when high specialization and individual work with a selected group are needed.

Internal mentoring works best when the company values culture, succession and developing leadership competencies within the organization.

In both cases, mentoring is:

  • development tailored to individual needs,
  • a process spread over time,
  • a safe space for reflection and change,
  • real support for managers and employees in their work.

If you are considering implementing mentoring in your company, Mentiway can assist with both models.

FAQ: Mentoring for employees and managers

Which is better: coaching or mentoring?

Coaching is more universal; mentoring works best when specific knowledge and experience are needed. Both forms can complement each other.

Is internal mentoring effective?

Yes — provided there is a solid plan, well-matched pairs, and tool support. At Mentiway we observe very high effectiveness in internal programs.

How long does a mentoring program in a company last?

Typically 3–9 months, depending on goals and the pace of work.

Does a mentor have to be a manager?

No. A mentor is a person with experience and a willingness to support others — managers are excellent mentors, but they are not the only group.

Is mentoring expensive?

Internal mentoring is cheaper, but requires organizing the process. External mentors and coaches are more expensive, but ready to start immediately.
